Fractional CMO, or a room with an operator
- The right hire depends on the sort of CMO you need. If you need the ground covered, a title is the costly way to buy it.
- A leader's judgement runs on the numbers they are handed. When those numbers disagree, senior days go on assembly.
- Find out whether your numbers agree before you hire. A room with a senior operator covers that ground and makes your current team better.
Demo data. CobberBank is a fictional bank. Every figure in this piece is a September 2026 snapshot of NR's demo room. The figures are invented. They are not results.
It depends on what sort of CMO you need. In the September 2026 snapshot of NR's demo room, one ad account costs A$118.06 per application or A$161.20, depending on who assembled the number.
Seniority does not fix a number nobody has reconciled. That is no slight on the leader. Their judgement is only as good as the figure it starts from.
So ask what you are short of. If it is leadership, searching for a fractional CMO is a sound instinct. If it is ground covered, a room with a senior operator covers more of that ground than a part-time leader can and makes the team you already have better.
New Rebellion builds and runs rooms. How much of your marketing the operator takes on inside one is set by the engagement. Everything we do is accountable, logged in the room and reported in the pack. Sometimes the answer is a fractional CMO and not us.
What a fractional CMO is for
A fractional CMO is a senior marketing leader for a set number of days a month, on a retainer, alongside other clients. An interim CMO is the full-time version for a fixed period, often to cover the gap between two hires.
You are buying leadership. A good one will:
- set the strategy and the positioning
- decide where the budget goes and defend it
- hire, coach and organise the team
- choose and manage the agencies
- represent marketing to the chief executive and the board
If nobody in the business owns those five things, a fractional CMO is the right search. A room does not come with a title. How much of the leader's ground its operator covers is a question for the engagement, not a fixed line.
Where the days go
Fractional CMO services are priced in time, so the useful question about fractional CMO cost is what the days are spent on.
A marketing leader's judgement runs on the numbers they are handed. In many teams they arrive from three places and do not agree: the ad platforms, analytics and finance. Someone has to gather them, line them up and explain the gaps before any judgement can start. When that someone is the most senior person on the team, the days you bought for leadership go to assembly.
The two numbers in the opening come from one account. In the September 2026 snapshot, CobberBank's Google Ads account reports a cost per application of A$118.06 against a target of A$150, comfortably ahead. Take brand search out and the rest of the account runs at A$161.20, which is over target. A leader handed the first number makes one budget decision. A leader handed the second makes another.
The September 2026 snapshot has a second example. CobberBank's four ad platforms ran 5.5% over plan between them. Two landed on plan and one came in under. The whole overrun sat in one account. A total hides that. A reconciled view shows it.
That is the gap a room is built for.
What a room with an operator is for
A room is one home for every source, decision and report your marketing team uses. It is built in your language, from a definitions file that says what a lead, a conversion and a brand query mean in your business. A senior operator runs it. The reporting half of every job is automated.
It does four jobs, in order:
- It pulls the numbers together from every source.
- It reconciles them, shows each gap and states the reason.
- It flags what moved and recommends what to do.
- Later, once the reporting has earned trust, it acts on the ad platforms with a licence.
Each month it produces a pack built for the person you report to: one page of reconciled numbers, the definitions footnoted, the decisions taken and the decisions pending.
The people who use the room every day are your own marketing team. It makes a lean team go further. How much of the work the operator takes on, from the reporting alone to the paid media to the lot, is set by the engagement.
There is no fixed line. There is one fixed rule: everything we do is accountable. Every action is logged in the room with its reason, and every month's pack reports it beside the numbers. If you want the operator to carry more, the engagement says so and the pack shows it.
Side by side
| Fractional CMO | Room with an operator | |
|---|---|---|
| What you are buying | Leadership and judgement | Reconciled numbers, reporting and recommended actions |
| How it is priced | By time, usually days a month | A flat monthly fee |
| What it works from | The numbers your team can supply | Every source, reconciled, with definitions |
| What it does not do | Build and run your reporting | Anything the engagement has not named, and nothing unlogged |
| Best when | Nobody owns marketing strategy | Somebody does and the numbers do not agree |
Which one you need
Five questions settle it.
- Does anyone own marketing strategy today? If not, start with a fractional CMO, or name it in the engagement and the operator carries it, logged like everything else.
- Can you say what last month's marketing delivered in one number finance accepts? If not, you have a numbers gap.
- How many days a month does your team spend building reports? If it is most of a week, that is the half of the job a room automates.
- Do your agency, your ad platforms and your finance team quote the same figure? If not, the next leader you hire inherits the argument.
- Is a board or an investor about to ask? If so, the reconciled pack matters more than the title of the person presenting it.
A no to the first question points to a leader. A no to the second or the fourth points to a room.
They work together
This is not a contest. A fractional marketing director with a room spends their days on judgement, because the assembly is already done. If you are hiring fractional marketing leadership, ask what they will work from on day one. If you already have a leader, ask what their reporting costs them in time.
Either way the first step is the same. Find out whether your numbers agree. That is what a Number Check does, in three weeks, with read-only access. You keep the pack whether or not you ever have a room.
