Agentic commerce is not a new channel, it is a new customer

AI agents are starting to do the actual shopping and buying for customers, and they read structured product data rather than brand. Australian brands tend to be strong on brand and weak on the conversion and data plumbing an agent depends on, which is the wrong way round for this shift. The operator who makes their catalogue machine-readable now, while adoption is still early, keeps a place in the consideration set.

You cannot charm a parser. It does not feel your campaign. It reads your feed and ranks you against the field.

The Take: Somewhere in the next purchase of your product, a human may never appear. An AI agent will read your data, compare you against three rivals and buy, without once seeing the brand film you spent a year making. Treat that agent as a new channel and you have misread the moment. It is a new customer, and most Australian brands are not built for it.

Is an AI agent really doing the buying now?

Yes. OpenAI now lets people buy inside ChatGPT, which reaches roughly 700 million weekly users, so the thing reading your product data and deciding is increasingly software, not a shopper standing in front of you.

The plausible story is that this is one more place to run ads and show up. That story is wrong. The agent does not browse your website. It does not watch your campaign or feel your tone. It requests structured product data, ranks you on price, specification and availability, then acts. You are not winning a shopper. You are passing or failing a read.

The rails are being laid right now

This is not a slide about the future. In late September 2025, OpenAI put purchases directly inside ChatGPT with Instant Checkout, starting with Etsy and then Shopify merchants, built on an open Agentic Commerce Protocol developed with Stripe. A year on, in October 2026, OpenAI added a Try On button and a Favorites library to ChatGPT shopping, pushing from discovery into purchase. The ad side is standardising the same way. The IAB Tech Lab released its agentic protocol with an OpenProposal spec and IAB Australia opened a local sandbox pilot with Australian publishers in the first week of October 2026.

Read those together and the direction is obvious. The buying layer is being poured in concrete while most owners are still arguing about the creative.

Why are Australian brands exposed?

Here is the uncomfortable part. Australians spent about A$82.6 billion online in 2025 according to Australia Post, and when we score Australian businesses on marketing capability the pattern is consistent, brand is usually the dimension done best while conversion efficiency and the data-and-tracking plumbing are the dimensions we see fail most often. We have measured this market. We dress the window beautifully and leave the back-of-house plumbing half connected.

For a human that trade worked. A strong brand and a soft site still converted, because the person forgave the friction. An agent forgives nothing. If your feed is thin, your specifications are vague or your prices are not machine-reachable, you are simply not in the comparison. The thing Australia tends to do well is the thing the machine ignores, and the thing we tend to neglect is the only thing it reads.

What does a machine actually read?

Not your positioning. It reads fields. Title, specification, price, stock, return policy, shipping time, verifiable claims. "Premium, considered, crafted" means nothing to a parser. "Merino, 190gsm, ships in two days, free returns within thirty" means everything. The brands that win the agent are the ones whose product truth is written down in a form the agent can lift without guessing.

The rails are being poured while adoption is early. That is exactly when the work is cheap and the advantage is still there to take.

What I would do about it

Do not automate the one decision that matters, which is your own judgement about whether this is working for you. That part stays with you. Do the plumbing instead.

Audit your product feed this month. Check that every item carries a complete, accurate and current set of fields, not just the hero lines.
Mark up your structured data and schema so an agent can read product, price and availability without scraping guesses.
Write verifiable, spec-level claims rather than adjectives. Replace "high quality" with the measurable fact that proves it.
Make your catalogue and your live prices machine-reachable, through a clean feed and a Shopify or equivalent setup that exposes them.
Stop pouring the whole budget into one more brand film. Move a slice of it into the data work that decides whether the film ever gets a buyer.

A note on methodology. We score Australian businesses on marketing capability across set dimensions, the read here is directional rather than a league table and you can see exactly how in our methodology.

This is my opinion, not a forecast. I will hold it: the owner who waits until agentic buying is mainstream has already lost the consideration set, because feed, structured-data and verifiable-claim work takes months, not days. Start now while the rails are still wet. If you want the working material we use, it is in the New Rebellion Hub.

Frequently asked questions

Is agentic commerce big enough to act on yet?

Adoption is early, but the rails are already live and the groundwork takes months. Acting now is cheaper and faster than acting once your rivals are already readable.

Does this mean brand no longer matters?

No. Brand still earns trust and demand with humans, and that is real. It just does not help you with a buyer that reads data and never sees the brand, so you need both.

What is the single first step?

Audit your product feed and your structured data. If an agent cannot read a complete, accurate record of what you sell and for how much, nothing else you do in this area counts.

Should I build my own shopping agent?

For most Australian operators, no. The return right now is in being readable to the agents people already use, not in building one few will adopt.
